The collaboration between OSRAM and Addcode spans a multi-year period and several successfully completed projects — from developing a platform-independent app for wireless control of Luxeye sensors to introducing Agile Scrum, quality assurance and test automation into the development process. A fine combination of electrical engineering, IoT and app development.

Putting together a top team

As a leading supplier of innovative solutions in the electronics industry, OSRAM has a strong research and development team that continually works to position the company at the top of every one of its business areas. Meeting those standards means working only with experienced, technically gifted software developers and QA engineers.

Addcode was selected as a supplier on the strength of exactly that technical background and extensive software development experience. From the first moment, great importance was attached to building a strong team. After selecting developers and testers with the right knowledge and experience, a team was formed to work out a cross-platform app for controlling electronics. The necessary hardware expertise was built up quickly, and each Addcode team member's experience made for smooth integration and communication with OSRAM's R&D team — a team in which opinions and ideas could be exchanged constantly, through online meetings and workshops on the project site.

A pause for thought

After a good start, however, the project had to pause. Because the electronics industry depends largely on end-user preferences and feedback, product development is closely tied to what the marketing department identifies as the market's need. The original concept had to be worked out further before it could be developed any further. To protect the project budget, it was decided to pause the current product development for the time being. That is not efficient for a project's progress, but responding flexibly to it is part of Addcode's role, and in consultation the team was redeployed onto other projects within Addcode.

After a pause of roughly half a year, OSRAM's marketing department presented an entirely new product design, with a detailed description of new features and UI / UX design. It was meant to bring several technologies together under one roof — which in practice meant four international teams from the United States and Europe had to work together. The technologies included .NET Core and Angular, some of them coupled to existing Node.js services, one of the specific competencies of Addcode's development team.

An additional hard requirement was that the newly developed product had to be presented to the public at the industry's most important trade fair — Light + Building in Frankfurt — taking place only half a year after the new project was announced. Making sure the right people were available, that deadlines were met and that quality was guaranteed was a challenge of real size.

Full Agile Scrum governance

The new project left the project managers a great many logistical and technological problems to solve. The existing development teams had not yet had the chance to work together, and were spread geographically across different continents. By holding strictly to Agile Scrum principles, and drawing on years of experience with this way of working, Product Owners, developers and testers set up and started processes in record time. Timing and synchronisation across different time zones had to be bridged by effective planning. Just two weeks after the announcement the kick-off took place at OSRAM's head office in Munich, where all project participants could meet — some of them again — for the project launch, and even enjoy an evening together in the city centre.

The project then continued immediately, following the usual working process. Daily Scrum meetings, sprint planning and retrospectives were supported by Addcode Scrum Masters. Where needed, improvements to the standard way of working were introduced to optimise the process for this situation.

Part of a successful project

With four development teams across three locations, and thanks to committed and experienced project participants, all functional and non-functional requirements were successfully implemented in line with best practices and the latest technologies. Every deadline set was met. Progress was demonstrated to management regularly, and the final approval for integration with the Lightelligence platform confirmed the recognition of OSRAM's management.

Axilium were looking for a software partner who could support them in renewing and extending their InvalPool application for the education sector. Technical knowledge was not the only thing that mattered — they also needed a company that could make a remote collaboration genuinely work. Addcode guided them well in that from the beginning, and made working remotely an advantage rather than an obstacle.

Looking beyond our own hiring

As a relatively small company in the east of the Netherlands, it can be hard to find the right people quickly for a given piece of development. The labour market is already stretched, and you compete with several large employers in the region. So Axilium looked further afield, came across Addcode online, and after a selection between four companies chose to take the next step with us. The contact created confidence immediately, it was clear from the start what they could expect, and the path to building a collaboration was explained plainly.

After the first call it was obvious they were dealing with professionals. Axilium were struck by the level of knowledge, and by how easily the communication ran — the team could just as well have been sitting on the second floor above them. Soon after, they confirmed they wanted to continue, and a team was assembled in Chișinău.

You have to get to know the people

Within a month Axilium were around the table at the Chișinău office. Those days were a mix of getting to know each other, preparing the development work that was starting, and learning how each side works — with room for the informal side too. The working sessions covered InvalPool itself, but not in great detail: most of the time went into setting up structure and preparing the first sprints.

The cultural distance between the Netherlands and Moldova turned out to be smaller than expected. Similar ways of thinking and talking, and an approach to work that matched what Axilium were used to. The personal contact in Chișinău proved valuable in hindsight — once you have met people informally, the day-to-day dealings benefit. The building and the infrastructure are in good order, and the city itself makes a pleasant impression.

Axilium knew that some of the developers come from a partner company of Addcode. That took a little getting used to, but causes no problems in practice: Addcode remains fully responsible and accountable, and project management and QA sit with Addcode's own people.

Working differently — but the way we want to

Axilium had little experience with Agile Scrum at the time, and the start was not easy. Writing user stories in particular is a craft of its own: when you have been inside the subject matter for years everything seems self-evident, but it is not automatically so for everyone else. Addcode helped them get to grips with working in Agile Scrum, and the user stories are worked out together with the technical lead developer in the refinement meetings.

Addcode also took on the testing. Axilium could have handled part of that work themselves, but this way it was done by a professional tester. In practice it was sometimes awkward, since test work tends to pile up towards the end of a sprint. The answer was to let the sprints partly overlap, creating a constant flow of test work instead.

Flexible and fast

In the end Axilium are enthusiastic about the flexibility the collaboration has brought and the speed of response — from the first question to a working team took about a month. It does take real time to get everything under control, but that would be true of any form of outsourcing. Axilium had hoped to have more development capacity of their own alongside it; with the labour market as it is that is not on the cards, which makes the capacity and knowledge Addcode brings all the more welcome.

Why did you choose nearshoring?

We simply cannot find enough good developers. That means calling in help. Nearshoring makes it possible to run projects of this size at acceptable cost.

We think an established Dutch company with an Eastern European arm is a good combination. Addcode guided us down the nearshoring path from the start. It gave us a feeling of trust.

What is the hardest part?

The hardest part is making clear exactly what you want. Communication is essential here — inside your own company, and even more so once you outsource. Sound agreements about procedures, communication and expectations keep it manageable.
